In the previous post in our Augmented, Not Artificial series, we argued that the shift from rigid SaaS to adaptive, intelligent platforms represents the most consequential evolution in enterprise software since the cloud. But recognizing that shift is the easy part. Realizing its benefits is harder.
Most AI deployments today struggle with a fundamental flaw: they lack context. We’re not talking about general knowledge but the specific, situational awareness required to operate inside a real organization.
Teams don’t need AI that understands business in theory. They need systems that understand their workflows, terminology, priorities, constraints, and preferences. That means managing context at multiple levels across personal, team, company, and domain, and then assembling it dynamically for each role and task. Anything less is an overlay. And overlays simply don’t make enough impact, as we discussed in “Stop Paving the Cowpath”.
The Daylight Principle: Virtuosity With Data
Differentiation in the AI era is all about virtuosity with data.
If your agentic application relies on data that can be scraped from public sources, the same way OpenAI, Anthropic, and others have already consumed GitHub and the open web, you have no daylight between their systems and yours. If there is no meaningful separation between the data feeding your product and the data accessible to a general-purpose model, you don’t have a durable business.
We call this the Daylight Principle: lasting value comes from sensing, accessing, and operationalizing data that cannot be ingested or scraped from an existing external source. Proprietary signals from customers, partners, sales conversations, operational systems stored in data systems across cloud, on-prem, and mobile environments. The whole enterprise. Sure it’s dispersed and messy, but these components are critical to the success of the augmented, agentic model.
Why is this important? Because markets are efficient. If there is no meaningful daylight between the data feeding your agentic application and the data within the grasp of the LLMs, you don’t have a business. You have a passing fad.
Early AI applications followed a familiar pattern: take an existing workflow and wrap a chatbot around it. This “wrapper” model can deliver incremental efficiency, but it doesn’t compound. It doesn’t learn and it doesn’t create defensible value.
Agentic systems are different. They are built to ingest proprietary data continuously, reason over it in context, and improve through use. As this flywheel spins – data in, which produces more valuable AI results, which then invites further use and thus more data – the more daylight you create between your own offering the frontier of LLM models.
The Knowledge Graph: Living Context, Not Static Memory
Proprietary data alone is not enough. It must be structured, related, and made operational. This is where the Knowledge Graph comes in, not as a static repository, but as a living system.
Context has been called the trillion-dollar opportunity in AI, and rightly so. But what’s often missing from that conversation is the human role. In our framework, the human is not a passive reviewer. They are an active participant in shaping context.
Context is created when a human makes a decision based on available information in a specific situation. An agent may propose three recommended paths but the real learning comes from knowing why the human accepted one and rejected the others. That rationale is rarely captured, yet it is precisely what turns raw data into understanding.
In a well-designed agentic system, those moments of correction, critique, and confirmation are fed back into the Knowledge Graph. Over time, the system learns not just what happened, but how judgment was applied.

- In software engineering, tools like CLAUDE.md serve a similar function: a preferences file that governs an agent’s operational style without altering the underlying model. Engineers can set tolerances along dimensions like aggressive refactoring versus conservative edits, speed versus thoroughness, or autonomy versus permission.
This pattern matters because it acknowledges a simple truth: autonomy without control is not intelligence and in certain situations may be a liability.
Activation: From Insight to Action
An agentic system that only generates text is not valuable. The true end state is action, what we call the Data Out pattern. This is where insight becomes instruction, and instruction becomes action inside mission-critical systems. In this model, agents don’t stop at recommendations. They execute and close the loop.
- A marketing agent identifies a high-probability segment and pushes parameters directly into ad platforms or personalization engines.
- A software agent detects a defect, writes a fix, and submits it to a CI/CD pipeline.
- A supply chain agent senses a shortage and triggers replenishment from an alternate supplier.
This is the shift from thinking to doing. From advisory systems to operational ones.
Closing the Loop: Compounding Intelligence
With Data Out, something important happens: the system generates new data. Every instruction, every outcome, every human correction feeds back into the Knowledge Graph, and the loop is closed.
When designed intentionally, agentic applications develop a compounding intelligence quotient which translates to learning faster and becoming more valuable with every cycle of use. This is not general intelligence. It is something more useful: domain mastery.
